Theory question on streaming and showing live output to tv

Looking for some input from the OBS gurus here... I have a use case at my church where we're streaming to youtube via OBS, but we'd also like to send pre-stream-delay video (but post processing in OBS because we have two cameras and don't want to see the masked zoom in/out) to a tv in the lobby where the lobby speakers would be the audio source, in real time.

The online streaming portion is fine and I know how to send hdmi over long distance for the local feed, but struggling to come up with a method to send video out before it hits the stream delay that I have to have to sync audio/video for the live streaming portion.

Any helpful tips here? I'm sure I'm not the first one with this use case.

I am not 100% sure exactly what you need, but you could always create a new scene and the sources you want formatted the way you want then right click on that scene and "Project" that to the desired output (i am assuming that the HDMI output in question is an output from the stream computer).

Would this allow me to output to that scene, as well as stream at the same time?

My issue is that I want video from OBS to go to the tv, and audio/video to be streamed to YouTube, and I have to have an audio delay to get the PTZ camera and sound board to sync. But I only need live video for the TV.
