Company All Hand: Zoom + OBS+ NDI + Guests

Hi all. I have searched my brains out and haven't found quite what I'm looking for so posting here. Also, apologies because I'm a bit of a noob with this level of complexity.

I lead Marketing for a 500 person company. I recently volunteered to revamp our company All Hands meeting to make it more engageing. The vision is to produce it like a news show with a host, recorded spots, and some live guests. Our All Hands is held over Zoom Webinar (Events) and we are a remote first company, so we are all in dfferent locations, pretty much all working from home.

My ideal setup is as follows:

A single "producer" managing scenes, guest NDI feeds, playing prerecorded segments, etc.

One or two hosts in different locations - think of these like news anchors.

Live guests, who will be piped into OBS via NDI, but must be able to interact with the hosts mentoned above .

From OBS where the show is produced, it's shared to Zoom webinar as a second camera in a screen share with audio, etc...

We have this all so close, but fall down mainly on audio. I would like the host(s) and the guests (ideally) to be able to watch the All Hands except for obviously the live segments they are participating in.

We are using ZoomISO to grab NDI feeds of the guests and can do for the host as well. I've accepted that the "producer" may need to run two computers with two instances of Zoom: one for the live guests, one for the actual webinatr.

Obviously we are trying to pipe everything into OBS as the production studio. The "producer" will be using OBS, and stream deck to output the production via the virtual camera that is shared on the Zoom webinar.

So here is where things fall down: how can the host, if piped into OBS via the NDI Zoom v. the webinar Zoom see and hear the actual production, but not get an echo with their own voice? I know for visuals they can just run a second computer with no mic or speakers, but they need to hear and see when they should start talking/ start their teleprompter (Elgato prompter).

How can the guests see and hear the production, without an echo while on the second NDI Zoom?

I'm willing to spend some money on this, so please let me know what I'm missing. Is there an audio harware setup I am missing?

Check out VDO.ninja - I have done this at my company as well. You need to be sure you have the bandwidth but that solution should get you to where you want to be. Also the developer on that project is OUTSTANDING. Lots of cool features and other tools that can bring some life to your sessions.
